What is agentic commerce? A merchant's plain-English guide

Direct answer: Agentic commerce is delegated shopping — a customer tells an AI agent what they want and under what constraints ("running shoes under $120, wide fit, arrives by Friday"), and the agent searches, compares, and completes steps of the purchase for them. The agent doesn't browse your beautiful storefront. It reads your data. If your data is unreadable, you don't exist.

What actually changed

Three things converged in 2025–2026:

  1. Consumers moved. A Morgan Stanley survey (Nov 2025) found 45% of US consumers had used ChatGPT in the prior month; IBM's Institute for Business Value (Jan 2026) found 45% of consumers already use AI in some part of the buying journey.
  2. The rails were built. OpenAI and Stripe shipped the Agentic Commerce Protocol (ACP), which powers ChatGPT Shopping. Google launched the Universal Commerce Protocol (UCP) at NRF 2026, covering discovery through post-purchase. Anthropic's Model Context Protocol (MCP) became the standard connectivity layer for live inventory, pricing and product data.
  3. Merchants were enrolled — mostly without noticing. Over 1 million Shopify merchants are auto-enrolled in ChatGPT Shopping and Google AI Mode. Participation isn't the question anymore. Being selectable is.

Notice what's missing from the right column: your hero image, your popup, your carefully A/B-tested button color. Agents are immune to persuasion and allergic to ambiguity.

The new funnel metric: citation share

SEO optimized for ranking. Agentic commerce optimizes for being in the answer. When a buyer asks "best ergonomic office chair under $400", the agent composes a shortlist of 3–5 products. Either you're in that synthesis or you're invisible — there is no page two.

What merchants should do, in order

  1. Unblock the crawlers. Check robots.txt for GPTBot, OAI-SearchBot, ClaudeBot, PerplexityBot, Google-Extended. Many stores block them by accident via blanket bot rules.
  2. Structure your products. schema.org Product + Offer JSON-LD on every product page: price, currency, availability, GTIN/SKU, shipping.
  3. Publish llms.txt. A curated, markdown map of what you sell and your policies.
  4. Keep feeds clean. Your Google Merchant Center / Shopify feed increasingly doubles as your agent-facing catalog.
  5. Answer questions in public. FAQ pages with FAQPage schema are among the most-cited structures in AI answers.
